AI consultants: what to ask before you hire one

An AI consultant works out where AI will pay in your business and helps you get it running. Some only write a report and some only write code. Before you hire one, ask how they’d measure the result in dollars, who owns what gets built and what happens if it misses.

The three kinds you’ll meet

  • Strategy consultants. They assess where you stand and write a roadmap. Useful if you’ve got people to build it. Less useful if the report goes in a drawer.
  • Software shops. They’ll build what you ask for. Good when you know exactly what you need, risky if nobody’s checked it’s worth building.
  • Implementation teams. They audit, build and run it. That’s our kind, so weigh this list accordingly.

Twelve questions to ask

  1. What will this save or make me in dollars, and how did you work that out?
  2. How will we measure it once it’s live?
  3. What happens if it misses that number?
  4. Have you built something like this, and can I click through a demo?
  5. What would you tell me not to build?
  6. Who owns the code and the accounts it runs in?
  7. What happens if we part ways?
  8. Where does my data go, and does it train anyone’s model?
  9. What can it do without asking a person?
  10. How do you handle our obligations under the Privacy Act?
  11. Who actually does the work, and who do I call when it breaks?
  12. What do you need from my team, and for how many hours a week?

Red flags

  • They start with a tool. They’ve picked the product before they’ve seen your business.
  • No numbers. Plenty of talk about productivity, with no dollar figure attached.
  • Nothing’s hard. A straight operator tells you what they’d leave out.
  • It runs in their accounts. If you can’t take it with you, you’re renting your own processes.
  • Slides but no demo. If they’ve built it, they can show you.
  • Stats with no source. Ask where the number came from.

RAND’s interviews found the most common reason AI projects fail is business leaders and technical teams not agreeing what problem they’re solving. A good consultant will push on that before anything else.

What it should cost

Anyone quoting a price before they’ve seen your business is guessing. You’ll see hourly rates, fixed projects and monthly retainers. Whatever the structure, the useful test is what it costs against what it saves, on a sum you can check yourself. We don’t publish prices, because we price each build after the audit, against what it saves you.

Where to look

The National AI Centre keeps a public AI Directory of more than 1,000 Australian organisations, searchable by industry and capability. Review sites like Clutch and GoodFirms list consultants too. Treat any list as a starting point and check the references.

How we’d answer them

Short version: an audit that prices each job against your wage bill, a written saving before each build, your money back if a build misses it, accounts in your name and a person approving anything that leaves the business. Our security page has the detail. Ask us the rest on a call.

Questions, answered first

What does an AI consultant do?

They work out where AI will save or make you money, then either write the plan or help you build it. The good ones start with how your business runs, not with a product.

Do I need an AI consultant, or can I do it myself?

Chatbots and simple automations you can do yourself. Bring someone in when the work spans several systems, the wages at stake are large or you don’t have anyone to own it.

How do I choose an AI consultant in Australia?

Ask for a demo, a dollar figure and how it gets measured. Check who owns what gets built, and how they handle the Privacy Act. If they won’t tell you what they’d leave out, keep looking.

What’s the difference between an AI consultant and an AI agency?

Not much, in practice. The names overlap. What matters is whether they stop at advice or also build and run it, so ask.

Do you work outside the Gold Coast?

Yes. We work with businesses across Australia.
